D2C Inventory Accuracy: Why Scaling Brands Lose Count

More orders. More pressure. More room for fulfillment errors

Fast growth in D2C is exciting right up until you realize your inventory numbers are fiction. Not malicious fiction — just slow drift. A unit miscounted here, a return not logged there, a bundle kit partially picked and shelved wrong. When you're shipping 50 orders a day out of a garage, you feel the discrepancy instantly. When you're shipping 800 orders a day out of a 3PL with two shifts, the drift is invisible until a customer tweets that they got the wrong color for the third time this month.

The specific problem is cycle counting, or the absence of it. Most brands that scale fast were never really counting at all — they were trusting their WMS feed, which trusts whatever the last person scanned. That works when volume is low and one person knows where everything lives. It falls apart when you add SKUs, add staff, add locations, and nobody has a reliable process for physically confirming what's actually on the shelf versus what the system says is there.

The math gets ugly fast. A 2% inventory accuracy error sounds fine until you're doing 3,000 shipments a week. That's 60 orders a week built on bad data — wrong items, stockouts that aren't real stockouts, or oversells on product you physically don't have. Customer service costs spike. Reshipments eat margin. And because the root cause is invisible, most brands throw software at it first when the real fix is a counting discipline problem.

What actually helps is boring and unglamorous: regular, zone-based cycle counts on a rotation tight enough that no slot goes unchecked for more than a few weeks. The tools that make it fast matter too — a phone-based count workflow beats paper and clipboards every time, not because it's fancy, but because your team will actually use it 😤. CountIt was built specifically for that gap, for teams that need something faster than a spreadsheet and simpler than a full WMS module.
